Contractor Marketing

How a Simple Flyer Generated $350,000 in 3 Months for My Roofing Business

Matt Smith with EDDM flyers

Last October, a single piece of paper produced $350,000 for my roofing company.

Not a Facebook ad. Not a Google campaign. Not some lead gen service that sells you the same lead they sold three other contractors. A piece of paper. In a mailbox.

I know how that sounds. I'll prove it in a minute. But first, I need to ask you something.

Are you doing everything right in your business and still not getting the calls you should be getting?

Because if you are, it's probably not your fault. Telling you guys, I've talked to hundreds of contractors at this point. Most of them are good at what they do. They show up on time. They do quality work. They treat people right. And they're still sitting around wondering why the phone isn't ringing.

Nobody taught you how to market a home service business. You learned the trade. You got good at the work. And then somebody told you to run some Facebook ads or pay for Google and the leads would just show up.

And if that didn't work for you, it's not because you're bad at business. It's because the strategy was wrong. The guys who sold you on those ad platforms didn't build a home service company from scratch. I did. Multiple times. And what I'm about to show you is the one channel that changed everything.

In my roofing business, we run four marketing channels. Google ads, Facebook ads, direct mail, and yard signs. I call it the core 4. All four work. You need multiple channels generating leads, not just one.

But here's what's interesting.

Every contractor I talk to is running Google. Most of them have tried Facebook. And that's where they stop. Those channels are fine, but you know what the problem is? Every roofer in your market is running the same Google ads. Every pressure washer is running the same "Free Estimate" campaign on Facebook. You're not standing out. You're just another name in the feed.

The one channel almost nobody is doing right? Direct mail.

And it drives me crazy. Because I've been doing direct mail for over a decade across multiple companies, and it is the most consistent, most scalable lead generation tool I've ever used. It's not even close. But people are sleeping on it because the last time they tried it, they did it wrong.

You know what wrong looks like? They slap their logo on a tiny postcard, list their services with a phone number and a website, and then they wonder why nobody calls. No offer. No urgency. It wasn't thought out. Just a business card that went through the mail.

I would rather send 50,000 pieces of direct mail every month than knock 50,000 doors. That's always been my mindset.

But the format matters. And that's what took me years to figure out.

I tested everything. Different sizes, different paper stocks, different offers, different layouts. I tested in my own businesses, not with someone else's money. Exterior cleaning, window washing, pressure washing. Real money. Real results. Real data.

The format that crushed everything else was simple. An 8.5x11 EDDM flyer. Full page. Big. Bold. Printed on upgraded 7 PT premium stock paper so it feels like something worth keeping, not junk mail you toss in the trash.

The 8.5x11 EDDM flyer

Here's the thing that surprised me most. Every single person who called from this flyer thought somebody personally put it in their mailbox. Not a single one realized it was mass-mailed. Because it's on white paper with a handwritten-style note at the bottom, it feels personal. Like a note from a neighbor. That changes how people respond to it.

That's actually why I started my company, Service Industry Coach, over seven years ago. People kept seeing my businesses scale and asking how I was doing it. I started a podcast to share what was working. Then guys wanted me to just do it for them. So we started designing, printing, and shipping these flyers for contractors all over the country. We've probably worked with four or five hundred companies at this point.

But last year, I wanted fresh proof. So I started a brand new roofing company from scratch. And I documented everything.

Brand new company. Brand new brand. Nobody knew it existed.

Month one, I sent 5,000 pieces to the neighborhoods I wanted to own. Picked routes with $100,000+ household income using the free USPS routing tool.

The phone started ringing.

Month two, I bumped it to 10,000 pieces. Same routes, plus new ones. By this point, homeowners in those neighborhoods were seeing my brand for the second time. And telling you guys, that's when it starts to compound. People don't call the first time they see you. They call the second or third time because now they recognize you.

Month three, 20,000 pieces. Here's what happened:

$350K Revenue
20x Return
$17.5K Total Spend

Three months. $17,500 total spend on direct mail. $350,000 in revenue. That's a 20x return. With a 30% margin on roofing, that's roughly $70,000 of profit from a $17,500 investment. Where I come from, that's called an ATM machine.

By month five, we hit $1 million in total sales. Google ads, Facebook ads, direct mail, yard signs, cold outreach. All four channels running. But direct mail was the backbone. The things I preach every single day. It's what we're doing. And it's working.

The guys winning with direct mail are the ones doing it consistently every 30 days. You mail the same routes. You build the brand. And the calls compound. The more often people see your name in their mailbox, the more trust you build. And the higher returns you're going to see on your mailings. That's how this works. Track your numbers.

EDDM flyers ready to mail

By the time we sent 8,000 of the 20,000 pieces in month three, the campaign had already paid for itself. Every job after that was pure profit. I posted about it on TikTok and the DMs blew up. Contractors from all over the country asking how they could do the same thing.

And I'm showing you guys specifically how I do it. The good and the bad, the things that work, the things that aren't working. I'm not just selling stuff, I actually live it. The flyers we sell through Service Industry Coach are the exact same format I use in my own roofing business. Same paper stock. Same proven layout. We customize it with your business info, your logo, your colors, and your offer. You get a proof before we print anything. Then we ship them straight to your door, ready to go.

But I'm not the only one getting results like this.

If you're a roofer, pressure washer, painter, landscaper, or any home service contractor who wants more local jobs without fighting over the same recycled leads as everyone else, here's what I'd tell you to do.

Start with 5,000 to 10,000 flyers. Pick 2 to 4 neighborhoods with $100K+ household income. Mail those same routes every 30 days. Use the same flyer as a leave-behind after every estimate and when you're door knocking. Track the calls, the quotes, and the revenue.

Do this for 90 days and the numbers will tell you everything you need to know.

But don't just take my word for it. Plug in YOUR numbers and see what the math looks like for YOUR business.
